Data model first, slides second: how management reporting became stable
Instead of manually adjusting the presentation every week, the categories and calculations behind the report had to become stable. Only then could the visual layer be trusted.
Situation
If every weekly status requires copying figures and manually correcting colours, the presentation gradually becomes a separate version of the truth. By April, the question was no longer how to design another slide; it was whether the same source data would produce the same status twice in a row.
Approach
I fixed the meaning of categories, exclusion rules and which fields contribute to each KPI. Visualizations were derived from those stable definitions. Human narrative remained where explanation was genuinely needed, but the logic behind numbers and trends could not vary depending on who happened to prepare the deck.
Outcome
Status updates became faster and less error-prone. When a metric changed, it could be traced back to a source item or a definition change. The presentation stopped acting like another database and became one view over the governance system.
